How much does an AI consultant cost in 2026?

Ask "what does an AI consultant cost" and you'll get answers from $100 an hour to a million-dollar transformation program. Both are real. Here are the actual 2026 numbers, what drives them, and how to buy this well, from someone who sets these prices for a living.

01The short answer: the 2026 market rates.

Independent AI consultants generally charge $150 to $400 per hour. Boutique AI agencies run roughly $250 to $500 per hour, usually sold as project fees. The big firms rarely quote hourly at all: their AI work is packaged into programs that start in the low six figures and climb fast.

For fixed-scope work, a strategy engagement typically costs $2,500 to $15,000 depending on company size, and fractional AI leadership runs $4,000 to $15,000 per month. A custom build (a working tool, automation, or internal app) most often lands between $5,000 and $50,000 depending on complexity.

The price tag matters less than the question behind it: are you paying for advice, or for a result you can point to?

02What actually drives the price.

Four factors explain almost all of the spread. Builder versus advisor: consultants who can ship working software charge more per hour but usually cost less per outcome, because you skip the handoff to a separate dev team. Seniority: someone who has done this inside a real business prices above someone reciting frameworks. Scope: one workflow is a sprint; the whole company is a retainer. Overhead: with a firm, a meaningful slice of your fee pays for the office and the partners, not the work.

This is why a solo operator at $200 an hour routinely beats a $400-an-hour firm on total cost. Fewer people, no layers, and the person you talk to is the person doing the work.

03The three ways engagements are priced.

Hourly fits defined tasks: review this plan, build this automation, pair with my team for a day. You pay for exactly what it takes and nothing more. Fixed-price sprints fit the start of a relationship: a known cost, a known deliverable, and a clear decision point at the end. Monthly fractional retainers fit companies that want AI owned continuously: strategy, builds, and team enablement under one accountable person, at a fraction of a full-time hire.

04How much to budget for a first project.

For most small and mid-sized businesses, a sensible first budget is $2,500 to $25,000. On the low end, that's a strategy sprint: an audit of your workflows, a prioritized roadmap, and a specific first build identified. On the higher end, it's that first build actually shipped and running, with the time savings measured.

The key is what you insist on getting for the money: a measurable result, not a document. If a proposal ends at "recommendations," keep looking. If it ends at "a working thing plus the number it moved," you're buying the right product. 05Red flags that you're about to overpay.

Watch for these. Strategy with no path to shipping: if nobody on the engagement can build, you're buying a deck and a second invoice. Vague scopes: "AI transformation" without named workflows means the meter runs until someone gets uncomfortable. Tool-pushing: a consultant whose answer is always the platform they resell isn't advising you, they're closing you. No measurement plan: if there's no before-and-after number defined up front, there will be no proof of value at the end.

None of these make someone a bad actor. They just mean the incentives aren't pointed at your outcome.
